One of the world's leading professional services firms, providing audit, tax, and advisory services to organizations navigating complex business, regulatory, and digital transformation challenges. The firm engaged CoreX to improve visibility into its work efforts by implementing ServiceNow Strategic Portfolio Management.

The objective was to establish a single, enterprise-wide delivery model and a connected data foundation spanning demand, projects, and resources.

Challenge

The company was operating on legacy and deprecated frameworks, including the SAFe plugin and Agile 2.0, that could no longer support a modern, scalable delivery model. Without a connected portfolio data model, demand intake, project execution, and resource capacity were managed in disconnected ways, which made reliable reporting difficult and limited the firm's ability to align resource supply with strategic demand.

The firm needed more than a tool refresh. It needed standardized data definitions, strong data governance, and automated data capture to eliminate unreliable reporting, along with consistent resource management processes to align capacity with priorities.

Because the existing SAFe and Agile 2.0 applications were being deprecated, the company also needed a dependable migration path into Enterprise Agile Planning without losing the work already in flight.

Solution

CoreX scoped a comprehensive ServiceNow Strategic Portfolio Management implementation covering Demand Management, Project Management, Portfolio and Program Management, Resource Management, Enterprise Agile Planning, the Strategic Planning Workspace and Goal Framework, and Cost Management.

The work was structured to create a fully connected SPM data model that links demand intake, project execution, and resource capacity in a single system, supported by standardized definitions and governance. Several elements anchored the engagement:

  • A guided migration from the deprecated SAFe and Agile 2.0 applications into Enterprise Agile Planning, using ServiceNow's guided setup to map tables, fields, and agile teams and to migrate relevant program increment and work item data.
  • A bi-directional JIRA integration through Integration Hub and REST to share epic, story, and task data across systems.
  • A one-time flat-file data import from SAP S/4HANA environment into ServiceNow cost planning, enabling financial use cases with defined import templates, import sets, and transform maps.
  • A Strategic Planning Workspace and Goal Framework that ties projects to initiatives, supports roadmaps and scenario planning, and gives leadership a top-down view of progress against organizational goals.

CoreX delivered the program through its structured methodology across two releases, moving from initiation and process and requirements workshops into configuration, prototype reviews, user acceptance testing, training, and go-live, with post-go-live support and knowledge transfer for the internal ServiceNow team.

The approach emphasized configuration aligned to the company's processes and consolidation of existing tools into a standard approach rather than unnecessary customization.

Results

As an in-progress engagement, the expected outcomes are framed around the defined scope of work. The company is expected to establish a single, enterprise-wide SPM operating model that replaces its deprecated SAFe and Agile 2.0 frameworks with a modern, scalable foundation.

The connected data model is expected to link demand, projects, and resources in one system, while standardized definitions, governance, and automated data capture are expected to improve the reliability of reporting. Consistent resource management processes, supported by resource groups, rate models, and cost allocation informed by SAP data, are expected to help the firm align resource supply with strategic demand.

The migration into Enterprise Agile Planning and the JIRA integration are expected to preserve continuity of agile work while consolidating it onto the modern platform.
